Why the internal group exists
Managing WhatsApp orders as a team almost always starts the same way: somebody creates a group with the team to coordinate.
And it works. At first it works very well, because everybody is on WhatsApp all day and there is nothing new to learn.
It fails later, when volume goes up. And it fails in a specific way worth naming.
What exactly breaks
Communication does not break. What breaks is the link between what was said and the order it was about.
In the group, three consecutive messages are about three different orders. "Careful, this one wants a full invoice", "the Rosario one moves to Friday", "confirm the price on the second one".
Two days later nobody knows which one was the second. The information exists and is unfindable, which in practice is the same as not existing.
The symptoms are always these four:
- Somebody asks a question that was already answered, because the message is forty messages back.
- An order ships wrong because the note was in the group and not on the order.
- Whoever went on holiday comes back with no way to catch up.
- Nobody knows who is on the hook for a given order.
Where that conversation should live
The short answer: attached to the order, not in a separate channel.
A comment about an order has to be on that order. When somebody opens it six months from now, they see it there, without searching anywhere.
That changes three things day to day:

This sounds minor and is not. An internal group sends everything to everybody.
The real consequence is that people mute the group. And once the group is muted, the urgent message arrives just as late as the rest.
When you comment on an order and mention a specific person, that person gets the notification and the others do not. Notifications go back to meaning something.
What the customer must never see
A detail that works by accident in the internal group and should work on purpose.
Internal comments are internal. The customer does not see them, and the automated support that talks to them neither writes them nor knows they exist. You can leave "this customer always argues about shipping" on the record with no risk of it surfacing in a conversation.
When the internal group still works
Worth saying. Not everything has to move.
The group is still the right place for what is not about one order: warning that the warehouse closes early, sorting out who covers a day off, sending a photo of the truck. That has nothing to attach to and belongs in a channel.
The simple rule: if the information is about an order, it goes on the order. If it is about the day, it goes in the channel.
